The Challenge
Before RoofOS
Colorado Front Range Roofing had the same problem most growing roofing companies hit. Their tools couldn't keep up with their ambition.
Jim, the owner, was ready to scale. He wanted to do 500 roofs. But the operation was running on paper estimates, Excel spreadsheets, and a pricing system that lived in Shawn's head. Every estimate was a manual process. Pull up the spreadsheet, look up material costs, do the math by hand, write it out, hope you didn't miss anything. A single estimate could take 45 minutes or more. And when Shawn's pricing changed (which happened regularly as suppliers updated costs), there was no central place to update it. Every PM was working off whatever numbers they had last.
The bigger problem? They were losing to competitors who showed up with professional, polished proposals. Homeowners were seeing a handwritten estimate from CFRR next to a branded, multi-option proposal from the roofer who got there first. 78% of homeowners go with the first roofer to respond. CFRR's guys were taking too long to get quotes out, and it was costing them jobs.
On top of that, there was no consistency across the crew. Six project managers, each doing estimates their own way, with their own markups and their own math. No way for Jim to see what was going out the door or whether his margins were holding.
What We Built
A Custom Estimator Built Around How CFRR Actually Works
This wasn't a template install. We sat down with Shawn, learned how CFRR prices jobs, how their crew works in the field, and what was slowing them down. Then we built a system around their exact workflow. That's the whole point.
Custom Labor Rates Per Crew
Different crews have different rates. The estimator lets each PM adjust labor costs based on their crew while keeping Jim's margins consistent across the board.
Commission Tracking
A toggle right in the estimator sidebar. PMs can see how their commission adjusts based on the estimate total. Transparent. Built in. No separate spreadsheet.
Scope vs. Upsell Split
Materials split into two categories: scope items (baked into the base price) and upsells (customer-facing add-ons). The homeowner sees the upsell options and picks what they want. Clean separation.
Materials Organized the Way Shawn Thinks
Shingles grouped together (not by manufacturer). Common materials at the top. Matching ridge caps paired with their shingles. Quantities increment in thirds because that's how roofing materials actually come.
Auto-Calculations
Steep pitch adjustments, decking estimates, garage calculations. All category-aware and automatic. RoofOS handles the math. The PM focuses on the roof.
Branded Customer Emails
When the estimate is ready, it goes out from CFRR's Gmail. Not some no-reply address. The customer gets a professional, branded email with the estimate attached. Personal.
iPad-Optimized Interface
Built to work on an iPad on a tailgate. Not a laptop in an office. Big touch targets, clear layout, fast input. Your PM pulls it up at the kitchen table across from the homeowner and builds the estimate before they leave the property.
The Build Process
How It Actually Happened
This wasn't a software purchase. It was a working partnership.
December 2025
Shawn shared the Google Doc with CFRR's estimator notes. Twelve feedback items. Everything from swamp cooler line items being repetitive to Oakridge pricing being off by a factor of 100 ($1.20 vs $120/sq).
January 2026
We worked through all 12 items. Swamp cooler fixed. Pricing corrected. Material quantities updated to 1/3 increments. Materials grouped by type. Common materials moved to the top. Duplicates removed. Commission logic adjusted. All done within days.
January to February 2026
Shawn sent clarification answers. Membrane removed from all shingle pricing (commercial only). Shingles grouped together without manufacturer sub-sections. Ridge caps paired with matching shingles. We loaded every price from his spreadsheet into the database.
February to March 2026
Iterative refinement. Shawn tested, found issues, texted updates. We made changes, published the app, verified on calls together. When Shawn sent updated pricing in March, we loaded the new numbers and had the app updated the same week.

A Note on Numbers
We're not going to make up metrics. We don't have before and after close rate data or exact revenue impact numbers from CFRR yet. What we do know: estimates went from a 45-minute manual process to minutes on an iPad. The 3-tier pricing structure gives homeowners options they weren't getting before. And the digital signature flow eliminated the days-long chase for signed contracts. When we have hard numbers, we'll put them here. We'd rather show you something real than something made up.
